About The Framework Lab
Most NZ and Australian SMEs do not think about their processes until something breaks. By then, the cost is already in the bank account, the customer reviews, and the teams morale. The Framework Lab exists because smaller businesses deserve the same diagnostic rigour and practical improvement discipline that large enterprises pay consulting firms millions for.
Better operations are not about adding process for its own sake. They are about reducing the unnecessary effort carried by customers and the people serving them.
What we believe
Evidence Before Opinion
We form views from observation, data and structured analysis. We distinguish fact from interpretation. We are willing to change our minds when the evidence changes.
Human-Centred Practicality
We design for the people who do the work and the people who experience the work. Improvements that increase employee effort or customer effort are incomplete, regardless of their efficiency claims.
Minimum Effective Everything
We favour the smallest set of governance, measures and interventions that still produce reliable outcomes. Complexity is a cost, not a virtue.
Ownership and Accountability
Every critical process needs a real owner with decision rights, a performance conversation and a feedback loop. Paper ownership is worse than no ownership.
Intellectual Honesty
We distinguish clearly between established industry practice, our own synthesis and genuine original thinking. We do not over-claim novelty.
Sustainable Improvement
We design for what remains after the engagement ends. Improvements that depend on permanent external effort or heroic individuals are not improvements.
Our Operating System
The Framework Lab Method is the client-facing methodology within TFLOS, The Framework Lab Operating System, a governed library of models, procedures, standards and tools that supports consistent, evidence-based delivery.
Meet the Founder
The Framework Lab was founded by Lucan Fulcher, a Business Process Consultant specialising in Customer Experience (CX), Business Process Optimisation and Operational Excellence.
With more than ten years of experience across customer operations, contact centres, retail leadership and regulated service environments in New Zealand and Australia, Lucan has worked in roles where clear processes, consistent service delivery and continuous improvement are essential. His experience includes supporting Australian Government programmes, coaching teams, improving operational knowledge and developing documentation that helps organisations work more effectively.
Having seen first-hand how inconsistent processes create unnecessary effort for both customers and employees, Lucan established The Framework Lab to help organisations simplify the way they work. His approach combines practical operational experience with recognised best practice to design processes that are clear, scalable and easy to follow.
Lucan believes that effective process improvement isn't about creating more documentation. It's about helping people do the right work, the right way, every time.

Who we serve
We work with New Zealand and Australian businesses that have 20 to 200 employees, large enough to have real process complexity, small enough that the owner still feels the pain directly. Our clients are typically owners or general managers who know something is not working, can point to specific pain, and are ready to do something about it. If that sounds like you, we should talk.
Who we can help fastest
The strongest fit is a business that can describe its pain clearly and commit to acting on evidence.
Strong fit signals
- You can point to specific pain: complaints, delays, staff friction, rework.
- Leadership is willing to test assumptions against real process observation.
- You can assign a sponsor and process owner for the engagement.
- You want practical outcomes, not theory or slideware.
Usually not a fit yet
- You want solutions before any diagnosis has been done.
- You want governance documents without changing day-to-day behaviour.
- The scope is undefined and nobody can clarify success criteria.
- You need whole-business transformation beyond a solo-practice delivery model.
How we work with clients
Clarity before delivery
Every engagement is scoped against defined outcomes and one of five clear offer types.
Evidence over opinion
Recommendations are built on observation, data, and structured analysis, not assumptions.
Capability handover
The goal is client independence: ownership, rhythms, and improvement capability after we leave.
